The challenge

The company had strong customer relationships and deep product knowledge, but it was running on a business system in place for more than four decades. Sales, purchasing, and reporting depended on manual work and a few key people. Leadership wanted to grow without breaking what already worked.
What we did

Assessment
On-site review of people, processes, systems, and customers to set priorities
ERP and systems
Led evaluation of three finalist systems, supported the selection, and coordinated data migration planning with the new vendor
Sales
Built daily and monthly sales reporting, a structured huddle cadence, an account reactivation campaign, and a tiered pricing approval process
Supply chain
Moved purchasing responsibility from sales to a dedicated purchasing team and put a weekly quote review in place
Operations
Introduced 5S workplace organization and audits, paired with a staff training plan
Leadership
Wrote 90-day development plans for managers, held weekly one-on-ones, and supported a general manager search
Quality
Supported ISO 9001 and nuclear quality program audit readiness and customer supplier qualifications
Team
Designed a goal-based team incentive program tied to company growth measures
